Law Firm 2023

Pinnacle Legal — 210% Revenue Growth in 18 Months

Full-service commercial law firm, London (85 attorneys)

Challenge

Pinnacle Legal had plateaued at £4.2M annual revenue for three consecutive years. Despite strong technical legal capability, the firm was perceived as a generalist practice, struggled with BD, had no digital presence to speak of, and was losing lateral partners to larger firms offering clearer growth paths.

Strategy

ADDAXART repositioned Pinnacle as a specialist commercial and technology law firm. We identified M&A, IP, and FinTech regulation as three high-margin practice areas with genuine capability and growing demand. The strategy combined deliberate sector specialisation with a systematic business development programme and a premium digital rebrand.

Implementation

Phase 1 (months 1–3): Brand repositioning, new website, and LinkedIn thought leadership programme. Phase 2 (months 4–9): Structured BD training for all partners, CRM implementation (HubSpot), and a content programme establishing Pinnacle as a voice in FinTech regulation. Phase 3 (months 10–18): Targeted lateral partner hires in IP and M&A, referral network development, and conference speaking programme.

Healthcare 2023

Nexus Health — 35% Cost Reduction & £8.4M Savings

Private healthcare group, 12 clinics across the UK

Challenge

Nexus Health was operating at a 6.2% EBITDA margin — well below the private healthcare sector benchmark of 18%. Rapid expansion had created operational fragmentation, inconsistent patient experiences, underperforming clinics, and a procurement function that was generating significant cost leakage across the group.

Strategy

ADDAXART's strategy targeted three value pools: procurement and supplier rationalisation (quick wins), operational standardisation across all clinics (medium-term), and a digital health platform enabling remote patient management (longer-term competitive advantage). A performance management framework was established to create consistent accountability across all clinic directors.

Implementation

Conducted a forensic spend analysis across all 12 clinics identifying 23 categories of procurement savings. Consolidated supplier base from 186 to 47 vendors. Designed and rolled out a standardised Operating Model for all clinics, including staffing ratios, patient flow protocols, and CRM-based appointment management. Oversaw a £1.2M investment in a patient digital portal reducing no-shows by 31%.

Real Estate 2023

Atrium Estates — £42M in Development Sales in 9 Months

Luxury residential developer, 3 developments in South East England

Challenge

Atrium had completed three luxury residential developments (124 units, combined GDV £68M) in a slowing market. Poor launch strategy, weak digital presence, and over-reliance on a single agent were resulting in slow absorption rates, pressure to discount, and a mounting finance burden of approximately £180,000 per month.

Strategy

ADDAXART designed a multi-channel sales and marketing programme targeting the developer's ideal buyer profiles — London professionals, international investors, and downsizers — across each development's unique micromarket. The strategy addressed brand perception, buyer confidence, and the sales experience from initial enquiry through to exchange.

Implementation

Rebuilt all three development websites with premium photography, virtual tours, and integrated reservation functionality. Launched targeted paid campaigns across Google, Meta, and WeChat (for international buyers). Implemented a HubSpot-based CRM tracking every enquiry through the funnel. Developed a structured sales training programme for the developer's in-house team and reselected agents with performance-based fee structures.

Crestline Build — 22% Margin Improvement & Tier 1 Wins

Regional contractor, UK (£65M annual turnover)

Challenge

Crestline was winning work, but at margins averaging 3.8% — barely enough to sustain the business. The company was bidding reactively on too many projects, had no coherent strategy for subcontractor management, and lacked the digital capability or brand credibility to compete for Tier 1 framework contracts above £5M.

Strategy

ADDAXART introduced a bid strategy framework focused on selective tendering: Crestline would bid on fewer contracts but win a higher proportion, targeting projects where their expertise in sustainable commercial refurbishment created genuine competitive advantage. A supply chain optimisation programme and framework prequalification strategy ran in parallel.

Implementation

Developed bid/no-bid evaluation criteria. Trained estimating and business development teams on value-based bidding. Renegotiated terms with 18 key subcontractors achieving 8.4% aggregate cost reduction. Built a new website and PQQ library enabling successful prequalification on 4 public sector frameworks. Achieved ISO 14001 certification to unlock sustainability-focused tenders.

Meridian Capital — AI-Driven Risk Platform Reduces Exposure 41%

Asset management firm, AUM $2.3B, London & New York

Challenge

Meridian Capital's risk management function was still relying on largely manual processes and spreadsheet-based models developed in 2016. The firm was experiencing a growing data quality problem, slow risk reporting cycles (T+3), and limited ability to model tail risks — a serious competitive and regulatory vulnerability.

Strategy

ADDAXART's AI practice, led by Dr. Rajan Iyer, designed a machine learning-based risk analytics platform to replace legacy systems. The strategy prioritised data foundation first, then model development, then governance — ensuring regulatory robustness alongside performance gains.

Implementation

Phase 1: Data architecture redesign and quality remediation (3 months). Phase 2: Development of ML-based portfolio risk models with real-time monitoring capabilities (4 months). Phase 3: Integration with Bloomberg data feeds, automated regulatory reporting, and a Responsible AI framework approved by the board risk committee (3 months).

Retail 2022

Vantage Group — E-Commerce Transformation Delivers 178% Revenue Growth

Multi-category retailer, 28 UK stores + online channel

Challenge

Vantage's online channel represented just 8% of total revenue — well below the sector average of 32% — and was losing money due to poor conversion rates (0.8%), high returns, and a user experience that hadn't been updated since 2019. Customer data was siloed and the company had no coherent digital marketing capability.

Strategy

An 18-month omnichannel transformation strategy addressing the e-commerce platform, digital marketing, customer data infrastructure, and internal capability. The goal: grow online to 35%+ of revenue while improving overall business profitability through better customer intelligence.

Implementation

Oversaw Shopify Plus replatform, full UX redesign, and mobile-first checkout optimisation. Built a customer data platform unifying in-store and online behaviour. Launched SEO programme (312% organic traffic growth in 12 months), Google Shopping, and Meta advertising. Implemented a loyalty programme generating 2.3× repeat purchase rate.

Interior Design 2021

Orion Interiors — Premium Repositioning Triples Project Values

Luxury interior design studio, London (12-person team)

Challenge

Orion had a strong creative portfolio but was stuck in the mid-market — winning projects averaging £65,000 while the partners knew they had the capability to compete for £200,000+ commissions. Inconsistent branding, a weak website, and no systematic approach to attracting UHNW clients were limiting growth.

Strategy

ADDAXART developed a luxury repositioning strategy — redefining Orion's brand positioning around "curated living for discerning minds," building a client acquisition programme targeting specific high-net-worth segments, and redesigning the entire client experience from initial consultation to project handover.

Implementation

Developed new brand identity, photography direction, and premium website. Created a high-touch client nurturing programme. Built partnerships with luxury property agents and show homes in prime London postcodes. Implemented a structured quoting and scoping process increasing per-project revenue. Launched editorial content strategy achieving features in Architectural Digest and Wallpaper*.

Manufacturing 2021

Fortis Ventures — Industry 4.0 Programme Saves £6.2M Annually

Industrial manufacturer, 3 UK sites, £180M revenue

Challenge

Fortis was experiencing escalating production costs, quality inconsistency across its three manufacturing sites, and a digital infrastructure that was hampering rather than enabling growth. The business was losing ground to European competitors investing heavily in automation and predictive maintenance technology.

Strategy

A phased Industry 4.0 transformation targeting immediate OEE improvements through IoT sensor deployment, then predictive maintenance systems, and finally AI-driven demand planning. The strategy was designed to generate quick wins that funded the longer-term digital transformation programme.

Implementation

ADDAXART managed the full programme: technology vendor selection, IoT infrastructure deployment across 3 sites (240 sensors), development of a cloud-based manufacturing analytics platform, and AI model training for predictive maintenance. Managed change across 680 employees with a structured adoption programme.

Education 2023

EduPath — 340% Enrolment Growth Through Digital Transformation

Online professional certification provider, UK & EMEA

Challenge

EduPath had built a genuinely excellent portfolio of professional certification programmes but was struggling to grow beyond 2,400 active learners. High course abandonment rates (62%), poor word-of-mouth conversion, and underinvestment in digital marketing meant the business was operating well below its growth potential.

Strategy

ADDAXART identified three growth levers: improving the learner experience to dramatically reduce abandonment (and generate strong reviews), building an SEO and content programme targeting corporate training buyers, and implementing a B2B partnership programme with HR and L&D teams at target employers.

Implementation

Platform UX redesign reducing abandonment to 18%. Built a comprehensive SEO content programme (200+ articles targeting certification search terms). Launched a LinkedIn campaign targeting L&D professionals. Developed a corporate bulk-enrolment programme signed by 14 enterprise clients. Implemented automated learner engagement sequences through HubSpot.

Grand Meridian Hotels — 45% RevPAR Increase Through Direct Booking Strategy

Boutique hotel group, 6 properties, UK & Ireland

Challenge

Grand Meridian was generating 74% of bookings through OTAs (primarily Booking.com and Expedia) paying 18–22% commission, while its direct booking channel was underperforming due to poor website experience and no structured digital marketing programme. The business was highly exposed to OTA algorithm changes and could not build a meaningful guest loyalty programme.

Strategy

A 24-month strategy to shift the booking mix toward direct channels — targeting 50% direct within 24 months. The strategy combined a premium website redevelopment, a loyalty programme, SEO and paid search investment, and a CRM-based guest reactivation programme to convert OTA guests into direct loyalists.

Implementation

Developed 6 individual property websites and a group brand platform. Implemented a booking engine with best-rate-guarantee messaging. Built the Meridian Circle loyalty programme (4,200 members in year one). SEO programme achieving first-page rankings for 86 target terms. Google Hotel Ads campaign reducing OTA dependency without sacrificing occupancy.
